When I started in management consulting, I believed the job was to have the best answer in the room. Years later, I know the job is to build something that keeps working after I leave the room. That shift took me longer to learn than it should have. Here are the lessons I wish someone had handed me on day one.
The client rarely has the problem they hired you for
The problem a client presents is almost never the real one. A company asks for a growth strategy, and the actual issue is that no one owns the follow-through on the growth they already have. Early in my career I took briefs at face value and delivered exactly what was asked, then watched good work fail to land. I learned to spend the first week listening for the gap between what a client says is broken and what actually is. The takeaway is simple. Diagnose before you prescribe, even when the client is certain they already know the diagnosis.
A recommendation the team cannot execute is worth nothing
My first deliverables were technically right and operationally useless. They assumed a level of capacity, clarity, and ownership that did not exist inside the business. The best recommendation is the one the team can actually carry on a normal week, not the one that looks most impressive in a boardroom. Now I design every recommendation around three things. Who will own it, what standard defines done, and whether it fits into how people already work. Judge your advice by whether it survives contact with a busy Tuesday, not by how smart it sounds.
Your value is what remains when you leave
I used to measure a good engagement by how indispensable I felt. That is exactly backward. If the business only runs well while the consultant is in the room, the consultant has failed. Real value is structure that outlives the engagement. Clear ownership, written standards, and decision rights that tell people who decides before the argument starts. Aim to make yourself unnecessary, and you will never lack for work.
Speed matters more than polish
A quieter lesson ties the others together. Clients do not remember the elegance of a framework. They remember the first time something visibly got better. I learned to find one measurable win in the first ninety days and to prove the direction before pushing harder. Momentum earns you the right to do the bigger work. A frantic team chasing ten changes at once will finish none of them, so I sequence the work and let early wins build trust for the harder ones.
The one sentence I would hand my younger self
You are not being paid to be the smartest person in the room. You are being paid to leave the room better organized than you found it. Structure is a form of respect, and clarity is the most practical gift you can give a team. Most companies treat process as bureaucracy, but unclear expectations are what actually let people down, because they set a team up to fail and then blame them for it. Nearly every problem I am hired to solve traces back to a business that grew faster than the clarity it gave its people.
If you are starting out in this work, resist the pull to prove how much you know. Spend that energy making the business legible instead. The consultant who leaves a company calmer, clearer, and able to run without him is the one who gets called again.
