There is a particular consulting relationship that gets very little attention, and a growing number of people are in it: advising an organisation you previously ran. Founders stepping back, executives moving to non-executive roles, operators becoming advisors to their own companies. The mechanics look like consulting. The dynamics are not, and treating them as though they are is where it goes wrong.
I founded Miracle Botanicals in 2011 with my family on the Big Island of Hawai'i. Other members of the family and our community now run the daily operation, filling bottles by hand, blending and answering customer emails. I work with them in an advisory capacity. Getting that relationship right took longer than getting the handover right, and they are genuinely different problems.
The first thing to understand is that your advice carries more weight than you intend it to. An external consultant makes a recommendation and the team weighs it against what they know. A founder makes the same recommendation and the team hears something closer to an instruction, because they have years of context in which your view was the deciding one. This is not about anyone being deferential. It is a structural asymmetry, and the practical effect is that you can accidentally overrule a decision you were only commenting on. I have found it necessary to be explicit in a way that feels almost laboured: to say plainly whether something is a preference, an observation or a genuine concern, because those three land identically otherwise.
The second is that your information is decaying and you will be the last to notice. An outside advisor knows they are working from a partial picture and behaves accordingly. Someone advising their former organisation has the opposite problem: deep knowledge that is quietly going out of date. You remember how a supplier behaved, what a customer segment wanted, which process was fragile. Some of that is still true. Some of it stopped being true a year ago and nobody thought to mention it because they assumed you knew. The failure mode is confident advice built on a superseded model, delivered with the authority of someone who used to be right about this.
The discipline that helps is asking what has changed before offering a view, every time, even when you are sure. It is tedious. It is also the only reliable way to find the parts of your mental model that have expired.
The third dynamic is the hardest and the least discussed. Advising a company you built means watching decisions get made differently from how you would make them, on things you care about, with your name attached. The instinct to step back in is strong and it does not fade quickly. But a team that cannot make a decision without you has not been given a business; it has been given a supervision arrangement. Restraint here is not politeness. It is the substance of the role.
What I would say to anyone entering this arrangement, or advising someone who is, is to define the terms concretely rather than culturally. Which decisions genuinely require you, which you want to be told about afterward, and which are simply not yours anymore. Vagueness in that boundary is what produces the two failure modes: an advisor who has effectively never left, or one who is consulted ceremonially and ignored in practice.
For consultants working alongside a founder-advisor rather than being one, the useful thing to know is that you are not the only voice with history in the room, and the other one has more of it. Your advantage is precisely that your information is not decaying and your view is not weighted by tenure. Say the thing the founder-advisor cannot see because they remember the previous version too well.
The relationship works when both parties treat the founder's knowledge as a valuable but perishable asset. It stops working the moment anyone, including the founder, treats it as permanent.
